What should you do when a lead goes quiet?

Find out whether the silence is a decision, a process, or a message that never arrived. They need different responses.

Establish which kind of silence it is. A decision, a buying process running out of your sight, or a message that never arrived all look identical from your side and need opposite responses. Ask directly rather than nudging.

Silence after a promising enquiry is normally read as a soft no, and that reading is wrong often enough to be expensive. Three quite different situations produce identical evidence from the seller's side, and the correct response differs sharply between them. Treating all three as the same is why follow-up sequences feel like nagging to some recipients and are never received at all by others.

The first is an actual decision. They chose someone else, the project was cancelled, the budget moved. Here the useful action is to find out — a direct, low-pressure question asking whether they have gone another way, with an explicit invitation to say so. Most people will answer a clear question honestly and will ignore a vague nudge indefinitely, because answering the nudge requires them to compose something and answering the question requires one line.

The second is a process running out of your sight, and it is the most common in anything sold to an organisation. The person who enquired is assembling options for other people, on a schedule set by their internal planning rather than by their interest in you. From outside this looks exactly like going cold. It is not — it is normal progress through a stage you cannot see. The right action is to supply what helps them internally: something that survives being forwarded to people you will never speak to, and a straightforward question about when their decision point falls.

The third is that your message never arrived. Filtered, routed to a folder nobody opens, sent to a channel they do not check, or answered from an address that bounces silently. This produces the same silence as a rejection and is entirely fixable, which is why it should be tested before any conclusion is drawn. A short message on a different channel resolves it immediately and costs nothing.

The distinguishing move for all three is the same and it is uncomfortable enough that it is rarely made: ask a direct question with a low-cost answer. Have you gone in a different direction. Is this still live. When does your decision happen. Each of those can be answered in a few words, which is why they get answered. The habitual alternative — checking in to see if there is any update — asks the recipient to construct a status report, which is work, and work is what gets deferred indefinitely.

The last piece is to decide in advance what you do when the direct question also gets no answer, because otherwise the record stays open forever and quietly consumes attention. A final message that states you will stop and how to restart is the honest close: it removes the ambiguity for both parties, it occasionally produces a reply from someone who genuinely forgot, and it lets the record be closed rather than lingering in a pipeline that nobody trusts.

Silence is the least informative signal a customer can send you, and it is the one businesses interpret with the most confidence.
