Should you run ads or improve your site first?

Fix whatever is losing the enquiries you already get. Paying for more traffic into a leak makes the leak more expensive.

Fix the leak first, and check it is a leak rather than an absence. If enquiries arrive and are lost, ads make that more expensive. If nothing arrives at all, the site cannot fix that on its own.

The question is usually settled by which option is cheaper this month, and it is answerable on evidence. What decides it is whether the business currently receives enquiries and loses them, or receives almost none at all. Those are different problems and only one of them is solved by advertising.

Establishing which requires two numbers most businesses can obtain in a week. How many people arrive at the site, from any source, and how many of them make contact. If arrivals are reasonable and contact is rare, the problem is on the site and buying more arrivals multiplies the loss. If arrivals are near zero, the site cannot demonstrate anything because nothing is reaching it, and visibility is the constraint.

There is a third case that is more common than either and gets missed by that test: enquiries arrive, are received, and are not answered well or at all. That is neither the site nor visibility, and it is the cheapest of the three to fix. Before spending on either option it is worth submitting an enquiry through every channel yourself and seeing what happens, because a site converting perfectly into an inbox nobody reads looks identical to a site that does not convert.

Where the site genuinely is the constraint, the fixes that matter are narrower than a redesign. Missing facts — price indication, service area, what is included. A next step that is not obvious. Slow loading on a phone. A form that asks too much. Each is cheap and specific, and each moves the same number a redesign was supposed to move, without discarding what already works.

Where visibility is the constraint, ads have a real advantage worth stating: they produce evidence quickly. A small paid budget on high-intent queries tells you within weeks whether people searching for what you sell will contact you, which is information the slower channels take months to supply. Used that way, advertising is a diagnostic instrument as much as an acquisition one, and it is worth running even when the long-term plan is organic.

The sequence that follows from all this is short: test the enquiry path, fix what the site is missing, then buy traffic to a page that converts. Reversing it produces the common pattern of a business concluding that advertising does not work in their industry, when what did not work was sending strangers to a page that could not answer their questions.

Advertising into a site that loses enquiries is buying the same failure at a higher price and calling it a growth strategy.
