Answer
Does ranking still matter if AI answers the question?
Yes, and no longer sufficient. Remaining clicks go to ranked pages; the answers replacing them often do not.
Yes, for the clicks that still happen — but most searches now end without one, and only about a tenth of AI-cited sources rank in the organic top ten. Ranking is necessary for traffic and insufficient for visibility.
The honest answer has two halves that pull in opposite directions, and most advice on this topic gives only one of them. Ranking absolutely still matters: the clicks that do occur go overwhelmingly to highly ranked pages, and a site that ranks nowhere receives nothing. What has changed is how many clicks there are to distribute, and whether appearing in the answer requires ranking at all.
On volume, the direction is unambiguous. A large majority of US searches already end without a click, and where an AI overview is present that share rises further, with organic click-through falling to roughly a third of what it is without one. That is not a reason to abandon search; it is a reason to stop treating position as a proxy for visibility, because the relationship between the two has weakened considerably.
On the second half, the decoupling is the more strategically important finding. Only around a tenth of sources cited in generated answers also appear in the organic top ten for the same query. That means being cited is not a reward for ranking well, and it is achievable by pages that do not rank at all. It also means a business tracking only position has no visibility into a channel it may already be present in — or absent from.
The practical consequence is a change in what gets measured rather than a change of strategy. Position remains worth tracking for the queries that still convert into clicks, which are disproportionately the ones with commercial intent and a decision behind them. Alongside it belongs some measure of whether the business appears in generated answers to the questions its customers actually ask, which is a different check requiring a different method.
There is a useful asymmetry in which queries are affected. Questions with a short factual answer are the ones most completely absorbed — opening hours, definitions, simple comparisons — and pages built to serve them lose the most. Questions whose honest answer is contingent, contested or specific to a situation resist absorption, because a summary that flattens the contingency is wrong rather than shorter. Publishing toward the second kind is the durable position, and it happens to be the kind of question a business with real operating knowledge is best placed to answer.
None of which argues for neglecting the basics. Being indexable, fast, readable and internally linked is prerequisite to both contests, and a page that cannot be retrieved cannot be cited either. The change is at the top of the strategy rather than the bottom: the goal moves from occupying a position to being the source an answer is built from, and the second does not follow automatically from the first.
Ranking first for a question that no longer produces a click is an accurate measurement of something that has stopped mattering as much as it did.

Should we stop tracking keyword rankings?
No, but treat them as one input rather than the scoreboard. Rankings remain the best available proxy for the traffic that still arrives, and they are cheap to track. The error is treating a rank improvement as evidence of visibility when a growing share of the queries it applies to no longer produce a click at all.
Which queries are safest to invest in now?
The ones whose honest answer cannot be compressed without becoming wrong. Questions where the correct response is that it depends, and the value is in explaining what it depends on, cannot be absorbed into a two-sentence overview. Those tend to be the operational questions a business answers daily and rarely writes down.

| Workflow | Position remains the best available proxy for the traffic that still arrives, so a rank improvement is evidence about a shrinking quantity rather than evidence about visibility in generated answers. | The site's own impressions-to-clicks relationship in search console, compared across queries with and without a generated overview. |
| Buying behaviour | Queries with a short factual answer are most completely absorbed by generated overviews, while queries whose honest answer is contingent resist absorption because a summary that removes the contingency is wrong rather than merely shorter. | Comparing overview presence and click-through across the site's factual queries and its contingent ones. |
| Software | Being indexable, fast and internally linked is prerequisite to both contests, because a page that cannot be retrieved cannot be cited, which makes technical fundamentals unchanged in importance rather than superseded. | Whether the pages a business would want cited are present in its own sitemap and return a successful response to a plain fetch. |
| Workflow | A business tracking position alone has no measurement of a channel it may already appear in, because citation in generated answers is not reported by rank tracking and requires a separate check. | Asking generated assistants the business's core customer questions and recording which sources are named. |
